Your immediate job is to see whether a person can take another client assignment without pushing existing Basecamp to-dos past realistic weekly capacity. Start from the work already assigned in Basecamp: project, list, to-do, assignee, and due date. Then put planned effort beside each assignment so the load shows as hours against a named person, with the deadline as timing context.
Capacity becomes useful when the view crosses client projects. A designer can look open inside one Basecamp project while another client already fills the same week. The planning question is availability versus commitment: weekly capacity per person, assignments already scheduled, time off that reduces capacity, and the new work you want to place. A clean plan shows overload before the assignment turns into late delivery.
A usable capacity plan needs the same units for every project. Keep Basecamp as the source for the client project, to-do list, to-do name, assignee, and due date. Store effort as planned hours against the person and the project or task. The weekly view then compares total planned work with that person's capacity, so small and large to-dos do not collapse into the same unit.
Set the assignment period before judging capacity. Planned work spread across several assigned days changes the daily load because planned time is divided by assigned days. A task estimate, a date range, and a person create a schedule you can inspect by member or by project. The result should answer one operational question: who has bandwidth for the next client commitment, and who is already overallocated?
Client priority does not create capacity. A request can be urgent and still land on a person whose week is already full. Rank the work first, then choose the assignment based on availability, current commitments, and the skills required for that Basecamp to-do. This keeps the decision visible: defer lower-priority work, split the work, change the due date, or assign a person with available capacity.
The common mistake is reading a single project in isolation. Client projects compete for the same people, so capacity has to aggregate planned hours across all active assignments. Review by person when the risk is overload, and review by project when the risk is a client slipping. Utilization needs a definition before anyone uses it; billable-to-available time and total busy time answer different questions.
A one-off capacity snapshot works when you only need to decide where the next task goes. It is enough for a short planning meeting, a small client queue, or a quick check before assigning a Basecamp to-do. The snapshot should list each person's weekly capacity, planned assignments, time off, and visible overload. It stops being enough once tracked hours need to correct the next plan.

Use the project, to-do list, to-do title, assignee, due date or date range, recurring schedule if relevant, subtasks when they change scope, and completion status. Notes help explain scope, but the load still needs an effort value in hours. A plan that includes dates without effort shows timing while leaving workload unresolved.
The weekly summary should add planned hours by person and flag any total above that person's weekly capacity. Overload flags scheduling risk. Move the assignment, reduce scope, split the work, or change the date before the week starts. Keep client priority visible so urgent work does not silently push lower-priority commitments out of view.
Planned hours need both dimensions. The client view shows whether a project has enough assigned effort to meet its dates. The person view shows whether the same employee is already committed elsewhere. Use the person view for overload decisions and the client view for delivery risk. A capacity decision made from only one view misses half of the constraint.
Tracked time should update future estimates, not rewrite history casually. Compare actual hours with the planned assignment by project and to-do, then adjust the next similar task, the remaining work, or the person's future capacity. A pattern of higher actual time means the estimate was too low, the scope changed, or the work needed more review than planned.
